The True Cost of Physical Sampling — And Why Brands Are Going Digital-First

A mid-size brand spends $200K–$600K per year on physical sampling. Nearly half gets rejected. The real cost isn't materials — it's the 5–9 weeks of calendar time each cycle consumes.

A few months ago, I sat with the head of product development at a mid-size footwear company. Their brand does about $350 million in annual revenue. I asked him a simple question: how much do you spend on sampling each year?

He paused. Then he laughed. "Honestly? I've never calculated it."

So we did the math together, right there on a napkin.

They develop 400 SKUs per season. Two seasons per year. Each SKU requires an average of three rounds of samples before production approval. Each sample costs between $80 and $250, depending on complexity — materials, labor, international shipping from the factory in Vietnam to their headquarters in the UK.

The visible cost

The invisible cost

The real cost of sampling isn't materials. It's time.

Each sample iteration follows the same sequence:

  • ·Brand sends revision notes to factory (1–2 days)
  • ·Factory interprets the revision notes (1–2 days — often involves guesswork)
  • ·Factory produces the revised sample (3–5 days)
  • ·Sample is shipped internationally (5–7 days air freight)
  • ·Brand receives and reviews the sample (1–3 days)
  • ·Brand creates new revision notes (1–2 days)

One round: 12–21 days. Three rounds: 36–63 days. That's five to nine weeks consumed entirely by the sampling cycle.

During those weeks, the marketing team can't create content because they don't have final products to photograph. The merchandising team can't finalize pricing because costing hasn't been confirmed. The e-commerce team can't build product pages because photography doesn't exist.

The entire downstream operation waits for sampling to finish.

The waste cost

The fashion industry produces 92 million tonnes of textile waste annually. A significant portion comes from pre-production — the samples, prototypes, and development materials produced and discarded before a single consumer product is sold.

Fifteen percent of fabric used in garment manufacturing is wasted on the cutting floor. Sample development compounds this because samples are cut individually, without pattern nesting optimization.

The EU is implementing extended producer responsibility regulations. Brands are being asked to report on pre-production waste. Sustainability isn't optional anymore — it's a compliance requirement.

The digital-first alternative
